How to say no to a customer politely: 24 phrasings for refunds, stock, discounts and scope creep, with WhatsApp versions
Saying no badly costs more than the request ever would. Below is a simple structure for a no that keeps the customer, then 24 phrasings for six common situations, each in a full version for email and a short version that reads naturally on WhatsApp.
Quick answer
To say no to a customer politely, acknowledge the request, give a clear no with a short honest reason, offer what you can do instead, and end with a next step. Keep it brief, avoid blaming policy or the customer, and never leave the no without an alternative. On WhatsApp, use two or three short lines.
What makes a polite no work? The four-part structure
A good no has four parts, in this order: acknowledge the request, give a clear no with a short reason, offer what you can do, and end with a next step. The alternative is the part people skip and the part that keeps the customer.
On WhatsApp, the same four parts fit in two or three short lines, because a paragraph that works in email feels like a lecture on a phone. Each situation below has both versions. Save the WhatsApp ones as quick replies in the WhatsApp Business app so you can insert them by typing "/"; our quick replies and labels guide shows how.
How to say no to a refund outside your policy
Be sure of the law before you refuse. In many countries customers have legal rights to a refund, repair or replacement for faulty items whatever your store policy says; the UK government's guidance, for example, says you must offer a full refund if an item is faulty or not as described. These phrasings are for change-of-mind requests outside your policy, where you are entitled to say no.

Which phrases make a no sound rude?
Most rude-sounding noes hide behind rules, blame the customer or close the door. Swap them like this:
| Avoid | Why it lands badly | Say instead |
|---|---|---|
| "It's company policy." | Sounds like you are hiding behind a rule | Give the reason the policy exists |
| "As I said before..." | Implies the customer was not listening | Repeat the point plainly, once |
| "There's nothing I can do." | Closes the door | "Here is what I can do." |
| "You should have read the terms." | Blames the customer | State the term without the blame |
| A one-word "No." | Reads as cold on a phone screen | No plus an alternative, even in one line |
When should you say yes instead?
Say yes when the exception costs little against the customer's long-term value, when the fault is partly yours, or when the request exposes a gap other customers will hit. Decide exceptions yourself and write them down so the next answer is consistent.
How should an AI agent say no to a customer?
An AI agent should say no only where your written policy already does, and hand anything else to you. It should not invent exceptions, negotiate or argue, so its no is only as good as the policy, reason and alternative you have written.
In ReplyKit, the AI answers only from the knowledge you give it, such as your returns policy, price list or service area. If a customer asks for something your knowledge does not cover, such as an exception, it says it is not sure and flags the chat for you rather than guessing, and you can take over in one click. Write your no-situations into your knowledge using the four-part structure above and the agent will use the same tone. Our guide to writing a returns policy your AI agent can quote walks through it.

Frequently asked questions
How do you politely say no to a customer?
Acknowledge the request, give a clear no with a short honest reason, offer what you can do instead, and end with a next step. Keep it short and avoid blaming the customer or hiding behind policy.
How do you say no to a customer without losing them?
Always pair the no with an alternative, such as an exchange, a later date, a different product or a referral.
How do you refuse a refund politely?
Thank the customer, state the relevant term and why it exists, and offer an alternative such as store credit or an exchange. Check first that the customer has no legal right to a refund, for example because the item is faulty.
How do you say no to a discount without sounding rude?
Say your prices are the same for everyone, then point to the value included or a genuine alternative such as a package. A friendly tone matters more than the exact words.
What should you not say when refusing a customer?
Avoid "it's company policy", "there's nothing I can do" and anything that blames the customer. Each of these sounds like a closed door, even when you mean well.
Should an AI chatbot say no to customers?
Only where your written policy already says no, and with the alternative you have specified. Exceptions, negotiations and upset customers should go to a person.
