Chatbot ROI for a small business: the four numbers, the worksheet, and three worked examples

Vendors quote ROI in percentages nobody believes. A small business can do the sum honestly with four numbers it already has: how many enquiries go unanswered or late, what a customer is worth, how many hours a week go on repeat questions, and what the tool costs. Here is the worksheet and three examples.

Three worked examples

Dental clinic. 60 late or unanswered enquiries a month, 25 percent recovered, first-year patient value RM 600: RM 9,000. 1.5 hours a week saved at RM 25: RM 150. 8 no-shows halved at RM 150 a slot: RM 600. Fee $29, about RM 130. Return roughly RM 9,600 a month.
Hair salon. 40 late enquiries, 25 percent recovered, first-year client value RM 400: RM 4,000. 1 hour a week saved: RM 100. 6 no-shows halved at RM 90: RM 270. Fee about RM 130. Return roughly RM 4,200.
Property agent. 80 late portal leads, 20 percent recovered, but only one in ten becomes a deal at RM 8,000 commission: 80 x 0.2 x 0.1 x 8,000 = RM 12,800. 2 hours a week saved: RM 400. Fee $49, about RM 220. Return roughly RM 13,000.

The numbers are illustrations with conservative recovery rates; yours will differ. The pattern does not: one recovered customer a month covers the fee for almost any service business. The cost guide covers the fee side, and the HBR research is why the recovery rate is not zero.
