How to measure your WhatsApp response time in an afternoon, and the number to aim for

Most owners believe they reply fast. Almost none have measured it. The gap between belief and reality is usually the after-hours and weekend enquiries, which are half the total and get answered the next morning. Here is a way to measure it in an afternoon, with nothing more than your phone and a notebook.

Take the last 30 new-customer conversations in WhatsApp, note the time of their first message and the time of your first real reply, and work out the median gap and the share answered within five minutes, within an hour, and after more than four hours. Research puts the biggest conversion drop after the first five minutes and again after the first hour. Most small businesses find a median above two hours once evenings and weekends are included.

  1. Open WhatsApp Business and list the last 30 conversations started by a new customer, not by you.
  2. For each, note the timestamp of their first message and of your first reply that actually addresses it. An auto-reply does not count.
  3. Write the gap in minutes. Mark each as business hours, evening, or weekend.
  4. Sort the gaps. The middle value is your median. Count how many were under 5 minutes, under 60, and over 240.
  5. Now look only at the evening and weekend rows. That median is usually the real problem.

The five-minute and one-hour lines come from the Lead Response Management study and the HBR follow-up, which found businesses replying within an hour were about seven times more likely to qualify the lead than those that waited longer. "Never replied" is the number that shocks owners most; buried threads are common.
